Development teams were deploying to a mix of virtual machines, early Kubernetes clusters and a managed PaaS, with different pipelines and no shared standards. Each new service required infrastructure tickets, and the operations team could not keep pace with releases.
The business runs global peaks several times a year. The platform had to absorb them without manual intervention, and any incident in the order path was measured directly in lost sales.
Because of data-residency and cost considerations, the platform had to be on-premises and in the retailer's own facilities, but developers expected the experience of a public cloud: self-service, fast deploys and clear service ownership.

The architecture
The base layer is VMware vSphere in the retailer's data centres across three regions. Tanzu Kubernetes Grid provides the cluster lifecycle, with clusters per region and per environment created and upgraded through a declarative management cluster.
Cloud Foundry, running on the same infrastructure, serves the majority of business applications. Developers push code and receive a running, routed, logged service; the platform handles buildpacks, scaling and health management. Workloads that need Kubernetes primitives run directly on TKG.
Platform services are shared and centrally operated: RabbitMQ and Apache Kafka for messaging and events, PostgreSQL with Patroni and Redis for state, and an internal service catalogue that provisions them on request with defined SLAs.
GitOps, policy enforcement and a central observability stack cover every cluster. Capacity is planned per region from real usage and adjusted before each peak season, with the retailer's platform team operating the estate and NuxFamily providing 24×7 second- and third-line support.
